Meta Ads for D2C Brands in India: A Campaign Structure That Works

Most D2C ad accounts we audit have the same problem: too many campaigns, too little budget in each, and the same three creatives running for months. Meta's algorithm works best when you give it fewer, bigger campaigns and a steady supply of fresh creative. Here's the structure we use for Indian D2C brands at Hotbox.
The 3-layer structure
1. Prospecting (60–70% of budget)
This is where new customers come from. One Advantage+ Shopping campaign (or one sales campaign with broad targeting) with 6–12 creatives. Don't stack interests like "fashion + shopping + Myntra". In India, broad audiences with good creative usually beat narrow interest targeting, because Meta finds buyers better than manual interests do.
2. Retargeting (15–25%)
People who visited your site, added to cart or watched most of a video in the last 7–30 days. Show them reviews, offers, product close-ups and answers to objections (delivery time, returns, sizing). Keep this campaign small; if it's spending more than prospecting, your top of funnel is too thin.
3. Testing (10–15%)
A separate campaign to try new hooks, formats and offers. Winners graduate into prospecting. This keeps your main campaign stable while you keep learning.
How much budget do you need?
Meta needs roughly 50 purchases a week per ad set to exit its learning phase. If your cost per purchase is ₹500, that's about ₹25,000 a week. Smaller budgets still work, but consolidate into one campaign and optimise for add-to-cart until purchase volume builds. For most early-stage D2C brands, ₹50,000–₹1,50,000 a month is a realistic starting range.
Creative is the real targeting
With broad audiences, your creative decides who sees the ad. A Reel about "sweat-proof kajal for Delhi summers" finds a different buyer than one about "party-ready eye makeup". That's why creative volume matters more than audience settings.
Refresh 4–8 new creatives a month so frequency doesn't climb and results don't fatigue.
Mix formats: product demos, UGC-style testimonials, founder videos, before/after, and static images with a clear offer.
Hook in the first 2 seconds. Most people scroll past by second three.
Shoot vertical (9:16) first. Reels and Stories carry most D2C spend in India.
This is exactly why we shoot ad creative in our own studio: it's much cheaper to test eight hooks from one shoot day than to brief a new production every time.
The numbers to watch each week
Hook rate (3-second views ÷ impressions): below 25% means the opening isn't stopping the scroll.
CTR (link click-through rate): under 0.8% usually means the message or offer isn't landing.
Cost per purchase and ROAS: judged against your margin, not a generic benchmark.
Frequency: above 3–4 in prospecting is a sign to add new creative.
Blended ROAS: total revenue ÷ total ad spend across Google and Meta, which is more honest than Meta's own attribution.
Common mistakes
Editing campaigns every day, which resets learning.
Running only boosted posts instead of proper sales campaigns.
No Conversions API set up, so Meta under-reports sales and optimises badly.
Sending traffic to a slow product page with poor photos.
